AI Consulting for SMEs: What Matters in 2026

AI Consulting for SMEs: What Matters in 2026

TL;DR

  • 20% of SMEs use AI, nearly 780,000 companies (KfW).
  • Good AI consulting delivers implementation, not just strategy slides.
  • Initial call usually free, analysis at a fixed price, then start small.
  • Mittelstand-Digital centers fund first AI steps for free.

Between 2022 and 2024, 20 percent of Germany's small and medium-sized enterprises used artificial intelligence. That is close to 780,000 companies, measured in the KfW SME Panel. A few years earlier, between 2016 and 2018, the figure was 4 percent. Demand for serious AI consulting in the SME sector is therefore growing at exactly the moment when many managing directors face a concrete decision for the first time: Where do I start, with whom, and at what price?

This article answers the four questions that come up in almost every initial conversation. What does AI consulting really deliver. How do you recognize a good one. What does it cost. And how much of it does the state pay.

What AI Consulting Delivers for SMEs

Good AI consulting for companies is not a technology lecture. It translates a general technology into concrete decisions for your business. In practice, the scope of services covers four stages.

  1. Potential analysis. An AI consultant reviews your processes and identifies where artificial intelligence measurably saves time or cost. The result is a prioritized list, not a collection of ideas.
  2. Strategy and prioritization. The use cases turn into a sequence: what delivers quick results, what needs groundwork first. A solid AI strategy for SMEs assigns these initiatives to a budget and a timeline.
  3. Implementation. This is where serious consulting separates itself from pure theory. The solution is built, integrated into existing systems and tested until it runs in daily operations.
  4. Enablement. The team is trained so that the AI is used after the project without external help.

Many providers deliver only the first two stages. For SMEs, that is the most expensive misunderstanding, because a strategy without implementation earns not a single euro.

Hype or Lever? What the Numbers Say

AI in the SME sector is no longer a passing trend. According to the Bitkom study on artificial intelligence, 36 percent of all companies in Germany already used AI in 2025, up from 20 percent the year before. A further 47 percent plan or discuss using it. Only 17 percent still consider AI a passing hype, down from 26 percent in 2024.

So the lever is real, but it is unevenly distributed. The KfW SME Panel shows that larger SMEs with more than 50 employees use AI at a rate of 36 percent, while small businesses with fewer than 5 employees do so at only 19 percent. The gap is especially clear in research and development. Companies with their own development use AI at 53 percent, almost three times as often as businesses without.

The pattern is clear. Success is not decided by the industry but by whether a company approaches adoption in a structured way. That structure is precisely the job of AI consulting.

How to Recognize Good AI Consulting

The market for AI management consulting is young and hard to read. These five criteria separate the doers from the keynote speakers.

  • References with numbers. A good AI consultant cites concrete results from real projects, for example a processing time that dropped from two hours to a few minutes. Anyone who only talks about possibilities has rarely delivered.
  • In-house implementation capability. Ask who builds the solution. Consultancies that offer strategy and implementation under one roof avoid the expensive break between concept and software.
  • Technology neutrality. Honest consulting does not tie you to a single product but selects the tool according to your needs.
  • Clarity on data protection and law. Legal uncertainty is, according to Bitkom, the most frequently named hurdle at 53 percent. Good consulting knows the requirements of the GDPR and the EU AI Act and makes them a fixed part of the project.
  • A clear first step. Serious providers start with a manageable analysis, not with a one-year contract.

The second point is the most important. A lack of expertise is, at 53 percent, the joint-largest hurdle for companies. Consulting that only delivers knowledge but does not implement fails to solve exactly this problem.

What Does AI Consulting Cost for SMEs?

The question "What does an AI consultant cost?" cannot be answered with a single figure, because the market knows three very different models.

  • Initial conversation. A serious introductory call is usually free. Its purpose is to understand your needs, not to sell immediately.
  • Potential analysis at a fixed price. The first real deliverable, a structured analysis of your processes with prioritized use cases, is typically offered as a package at a fixed price. The advantage: you know the cost in advance and take on no open-ended risk.
  • Implementation billed by effort or project price. The actual implementation is billed either through day rates or as a fixed price per project. What drives the cost of AI consulting most is not the consultants but the scope: the number of processes, the complexity of your data situation and the connection to existing systems.

The most important cost rule for SMEs: start small. A clearly bounded first project with a measurable result is cheaper, less risky and more convincing than a large program that tries to change everything at once. Funding: How the State Co-Finances AI Projects

Part of the cost does not have to come from your own budget. Through the federal Mittelstand-Digital initiative, the regional Mittelstand-Digital centers offer free and vendor-neutral support: workshops, demonstrations and concrete help with introducing AI. For many businesses this is a sensible first port of call to clarify their needs before commissioning paid consulting.

The right order matters. The free offerings are suited to orientation and first experiments. As soon as it comes to reliable implementation in live operations, you need a partner who takes responsibility for the project and delivers. For companies in the Hanover region, we have summarized the full provider landscape, funding routes and prices in a dedicated article: AI consulting in Hanover.

How an AI Project Runs in an SME

Many managing directors hesitate to start because they expect a long, hard-to-track undertaking. A well-managed project, however, follows a clear and manageable sequence.

  1. Analysis (1 to 2 weeks). The AI consultant speaks with the specialist departments, reviews the most important processes and identifies the points with the greatest benefit. The result is a short, prioritized list.
  2. Pilot (4 to 8 weeks). Instead of rebuilding the whole company, a single use case is implemented and tested in real operations. The goal is a measurable result, for example a processing time saved.
  3. Evaluation. The result is weighed against the effort. Only when the pilot convinces does the next stage follow. This keeps the financial risk limited at every step.
  4. Rollout and enablement. Proven solutions are transferred to further areas and the team is trained so that it uses the AI independently.

This step-by-step approach is the decisive difference between a project that lands in daily work and an expensive presentation that disappears into a drawer.

The First Step

On Monday morning, take 30 minutes and write down the three tasks in your company that cost the most recurring time. This list is the best basis for any conversation with an AI consultancy, because it steers the conversation away from technology and toward your concrete benefit.

We will place your three points in context and tell you openly where artificial intelligence offers a measurable lever today and where it does not.

Frequently asked questions

An initial consultation is usually free. The first potential analysis is mostly offered as a fixed-price package, and implementation via day rates or a project price. Costs depend above all on scope: the number of processes, the state of your data, and integration with existing systems. Recommendation: start small, with a clearly defined project.
